I use my “Lowe’s” small wet dry vacuum to suck out as much antifreeze from the heat exchanger as I can.
Once that is empty I disconnect the bottom hose from the heat exchanger and suck the rest out.
I fully clean the vacuum cleaner before I start and then can reuse the antifreeze

I don’t think that the deck is strong enough to support the engine and therefore it has to be lifted out of the boat and placed on supports on the ground.

Thanks all for the replies.
I think that the engine has to be lifted up to a least deck height and supported .
Then the gear is fully exposed .
With two forks on my lift that cab be moved apart or closer together I can hold the engine and use the other fork to support the tranny while it is removed

You shouldn’t have to drain the antifreeze from your exchanger.
The zinc is installed on the saltwater side.
Take off the end cap on the side of the zinc.
You should see the corroded zinc and be able to remove it from the inside of the exchanger.

Considering the bastard rudders and struts I would suspect that maybe the boat grounded at sometime damaging the running gear.
Maybe have a fiberglass guy look for previous damage that has been repaired.

Had the same problem with the port motor on my 33 sportfish.
If the boat sat for more than two days it was hard starting.
Knowing this I would shoot a small amount of hot start in the flame arrest or.
Fired right off every time.

You will probably have to pull the boat out of the water.
I suspect that the screws heads have fallen off due to galvanic action.
Did you have zincs on the tabs?
Hopefully there is enough screw still showing the they can be unscrewed with a pair of vice grips.
